AI is very good at drilling into data and finding answers, whether they’re the right answers or the wrong ones. The challenge is that in most organisations, data isn’t particularly well structured. It’s often a bit of a mess.

Who actually owns AI governance?
One of the most telling signs of how fast AI has moved is the confusion at the leadership level about who is responsible for governing it.
There are a lot of new mystical CXO roles appearing. Chief Data Officer, Chief AI Officer, Chief Digital Experience Office... all professing to be in the realm of AI usage and AI safeguards. The actual answer is, I don’t know. It literally could be anybody.

Before organisations can secure AI, they need to understand how it’s being used. In many cases, that’s not as straightforward as it sounds.
The scale of adoption compounds this challenge. Most knowledge workers are already using AI tools in some form, often without formal approval or oversight.
We’ve worked with organisations that thought they had blocked AI completely. But when we looked at the data, we found individuals using tools like ChatGPT hundreds of times a day.
This lack of visibility creates a critical gap between policy and reality.
Without clear insight into the tools being used, data being shared, and who has access to what, it’s impossible to build an effective security strategy.
Complexity is the enemy of control
At the same time, many organisations are trying to manage AI risk on top of already complex security environments.
Over time, security stacks have grown organically. Businesses now have tools for endpoint protection, identity, data loss prevention, and more, layered on as new threats emerge.
Organisations often end up with lots of point solutions; tools that solve individual problems but don’t form a cohesive strategy. That creates complexity and overlapping functionality.
There’s an added dimension here: the tooling itself is struggling to keep pace. AI capabilities are evolving so rapidly that even the security platforms designed to manage them are effectively playing catch-up.
Products like Microsoft Purview are updating their AI-related capabilities almost daily, which means the ‘right’ toolset today may look different in six months.

AI accelerates data risk at scale
One of the most important shifts with AI is speed, and what that speed does to risks that previously felt theoretical.
1. “Security by obscurity” no longer works
Historically, sensitive data could remain hidden simply because it was difficult to find. Buried in folders, nested in legacy systems, technically accessible but practically invisible. The assumption, rarely examined, was that if no one was likely to find it, it didn’t need to be locked down.
Search could break or get tired. AI doesn’t. It will find data instantly, and if there are no permissions in place, it will surface it. AI turns it up to an 11: I can see it, there’s no permission on it, you can have access to it.
Justin tested this himself, asking Microsoft Copilot whether it could surface the salaries of senior leadership. Copilot declined. But that wasn’t the end of the story. Asked from a different angle, approached through a finance query rather than a direct HR request, the guardrail might not exist.
The point isn’t that AI tools are reckless; it’s that guardrails are only as good as the scenarios someone has thought to protect against. The real answer is to secure the underlying data so that the question never becomes dangerous in the first place.
In an AI-driven environment, if data is accessible, it should be assumed that it can be found.
2. Data governance becomes critical
AI doesn’t just surface sensitive data; it surfaces all data. That includes outdated policies, incorrect information, duplicate files, and conflicting versions of the truth.
Most organisations don’t delete data. So, AI might return a policy from ten years ago instead of the correct one.
This isn’t just an inconvenience; it’s a liability. Imagine a compliance team acting on a superseded policy because AI surfaced it as the most relevant result. Or a new employee following a procedure that was quietly retired two years ago. The consequences range from operational disruption to genuine regulatory exposure.
Data governance is no longer a back-office, compliance-driven activity; it’s a business-critical capability that underpins decision-making, operational efficiency, and trust in AI-driven outcomes.
Where organisations are getting AI security wrong
Despite growing awareness, many organisations are still approaching AI security reactively. Common challenges include:

We can recommend changes to improve security posture, but the business has to decide what to implement. Sometimes a control might reduce risk, but it could also impact operations or cost millions to replace.
Justin gives a telling example: a customer reviewing their Microsoft Secure Score found a control flagged as a security gap. By the book, it should have been fixed. But implementing it would have broken a critical business workflow – one where the risk had already been consciously accepted at board level because the cost of replacement ran into the millions.
Ticking the security box would have cost far more than leaving the gap in place. That’s not a failure of security thinking; it’s exactly what good security thinking looks like.
